HalfCycle AI is an AI transformation consultancy. We help companies rethink how they build, test, deploy, and operate now that AI has changed what’s possible. The largest costs in building software are structural — they live in how teams operate, not in the tools they buy — so when you redesign the operating model itself, the cost comes down at the source rather than at the margin.
Two kinds of companies find us. The first haven’t really started with AI — they’ve watched competitors move, sat through the vendor pitches, and know the longer they wait the harder it gets to catch up. The second bought the tools but never changed the work around them: same cycle times, same headcount plans, same infrastructure bills, just with copilots bolted on. Both problems are the same problem in different stages. The tools aren’t the hard part — the operating model is.
That’s the work. We re-engineer three things: how engineering actually operates (how tickets move, how code gets reviewed, how releases happen), the economics of AI infrastructure (model choice, inference, serving, caching), and the path from idea to production (the handoffs, reviews, and rework loops between product, design, engineering, and QA). Most of the cost and most of the calendar live in those seams. Address them at the structural level and the reduction is large and durable, not a one-time trim.
The market is ready. Mid-market engineering organizations are under acute pressure to ship faster on flat or shrinking budgets, and AI-compute bills are now growing faster than any other line in their infrastructure spend. The big consultancies are too slow and too expensive. The boutique AI dev shops sell tools, not outcomes. We sit precisely in the middle: senior, measured, and built around a result the buyer can see.
What sets the work apart is how we deliver it. We hand the team the whole method for building products with AI — how requirements become a PRD the team actually maintains, when to cut work into phases, epics, and task graphs, how it all moves from requirement to release — and then one or two of our people embed with the team and guide every step of it on their real product. We don’t do the work for them. We’re in the room while they do it, which is the only way to find out what holds up and what doesn’t. Most firms present a plan and leave the risk of execution with the client. That risk — running the new way on live product — is the part everyone avoids, and the only part that proves the case. The result isn’t a deck, and it isn’t a pile of code we wrote for you. It’s that the method stays after we leave — the team keeps the whole toolkit of runbooks, prompts, and templates and runs it without us. The same team, delivering a multiple of what it managed before, on a system it now owns.
We have positioning, a research-backed playbook, brand, and a live presence. What we don’t have yet is the person who owns the commercial side of this from inception to scale.
This is not an employment role. It is a co-founder partnership — founder-level equity, founder-level authority, and full ownership of go-to-market.

We help engineering teams ship faster and spend dramatically less by redesigning how the work happens — our people embedded alongside the team, guiding the method on live product — rather than layering AI on top of an unchanged process or handing over a slide deck. Our engagements are short — three to six months, one or two core workflows — with clear before-and-after numbers on cycle time, dev-month load, and compute spend. We don’t publish guarantees. We measure the before and the after, and let the numbers carry the case. Part of the work is the team itself: building this way calls for a different mix of skills, and we advise on how to reshape the roles around it.
We have early validation, a defined ICP, and a research-backed playbook. We are now building the team to take it to market.
